The problem
Where it started.
The group had grown quickly, adding squads, clients and delivery complexity faster than the underlying operating systems had been designed to support. Over time, legacy systems had become outdated and disconnected, leaving delivery, ticketing, resourcing and finance information spread across separate tools.
Executive reporting relied on departments consolidating, checking and reconciling their own information before it could be assembled into a management view. Microsoft 365 was fully licensed but underused, and senior time was absorbed by preparing information rather than acting on it.
What we built
The system.
Established Zoho One as the governed operating foundation, with Projects supporting delivery, Forms supporting resourcing, Desk supporting SLA instrumentation and Analytics supporting operational reporting.
Embedded Claude into recurring operational workflows, including Monthly Business Review preparation, SLA reporting and commercial drafting.
Created structured workflows that help teams turn departmental inputs into clearer management information, while retaining ownership of their source data and decisions.
Built custom applications for SLA tracking, executive OKR scoring and structured weekly status reporting where off-the-shelf tools did not fit the operating model.
Improved adoption through documented processes, practical upskilling and named internal ownership across key operational functions.
What changed
The result.
Monthly Business Review preparation became faster and more consistent. Departments still consolidate their operational information, but the connected reporting layer and AI-supported workflows reduce the effort required to structure, validate and turn it into a decision-ready management pack.
SLA performance is now instrumented rather than reconstructed, while project, resourcing and delivery information operates from a more connected data spine. The group retained the platform, applications, documented workflows and internal capability needed to run and extend the system independently.
